Abstract
El presente trabajo pretende reducir los costos operacionales mediante de Implementación a modo Piloto del Sistema de Gestión de Calidad en HORTIFRUT S.A.C, basado en la norma ISO 9001:2015. Para ello se inició realizando un diagnóstico de la situación actual de la empresa, a través del diagrama de Ishikawa, encontrando las causas raíz del problema de los elevados costos operativos. También se utilizó el mapa de procesos para identificar aquellos que impactan negativamente la economía de la empresa.
Mediante los requisitos de la norma ISO 9001:2015 se determinó la calificación global del sistema de gestión de calidad de la empresa, la cual se encuentra en un 50%. Por lo que se enfocó en implementar ciertos requisitos respecto al contexto de la organización y planificación; además de continuar con la mejora en los aspectos de liderazgo, apoyo, evaluación de desempeño y mejora. Estableciéndose la implementación de cartillas de control del plan nutricional, capacitación al cosechador sobre la técnica que debe utilizar en la operación, cambios en el procedimiento de gestión de contenedores, programa de capacitaciones al personal que manipula los equipos, implementación de procedimientos en la contabilización y almacenamiento de pallets. La aplicación de estas mejoras dio como resultado una disminución de los costos operativos y pérdidas económicas en un 47%, considerándose un proyecto viable ya que los ingresos que genera son tres veces los costos que implica llevarse a cabo.
This work aims to reduce operational costs by implementing a pilot quality management system in HORTIFRUT SAC, based on ISO 9001:2015. To do this, it began by making a diagnosis of the current situation of the company, through the Ishikawa diagram, finding the root causes of the problem of high operating costs. The map of processes was also used to identify those that negatively impact the company's economy. Through the requirements of ISO 9001:2015, the global qualification of the company's quality management system was determined, which is at 50%. Therefore, we focused on implementing certain requirements regarding the context of the organization and planning, in addition to continuing to improve the aspects of leadership, support, performance evaluation and improvement. The implementation of control charts for the nutritional plan was established, as well as training for harvesters on the techniques they should use in the operation, changes in the procedure for managing containers, a training program for personnel who handle the equipment, and the implementation of procedures for accounting and storing pallets. The application of these improvements resulted in a 47% reduction in operating costs and economic losses, and it is considered a viable project since the income it generates is three times the costs involved in carrying it out.
